For a multi-outlet destination running rotating shifts, attendance configuration is payroll configuration. Interloop defined how each shift type converts to pay before building the shifts themselves.

Implement Zoho People and Zoho Payroll for a multi-outlet hospitality and retail operation, designing shift architecture against payroll calculation rules before configuring either — so the first payroll cycle runs against a validated model.
32nd Milestone is an established Gurgaon destination spanning hospitality, dining and retail across multiple outlets, and one of the city's longest-standing landmark developments. A large share of its workforce works rotating shifts, frequently across more than one outlet, with headcount that flexes around events and seasonal demand. 32nd Milestone engaged Interloop to implement Zoho People and Zoho Payroll across the full employee lifecycle. Delivery ran across two phases, with performance management delivered alongside core HR in the first and payroll following against the shift architecture established there.
In an office business, attendance is a record. In hospitality, attendance is the input to pay — shift premium, half-day treatment, regularisation and absence each convert into a payroll outcome. That makes shift configuration a payroll decision taken early in the project, usually before payroll has been discussed in detail. The standard sequence configures attendance during core HR and establishes the pay rules later, at which point the shift definitions are already mapped to employees and any mismatch between the two has to be worked back through. Working in the other direction — defining how pay is calculated for each shift type, then building shift definitions that produce exactly those inputs — costs nothing extra at the time and removes the rework entirely. Kitchen, floor and retail shifts convert differently, which is what made employee and shift-specific policy the right structure rather than a single organisational rule.
Shift definitions as the payroll foundation: Shift configuration determines pay calculation, which places it upstream of payroll rather than alongside attendance.
Three shift types converting differently: Kitchen, floor and retail shifts translate to pay on different terms, which a single organisational rule could not express.
Regularisation timing: Regularisation handled at month end rather than on the day gives a different quality of record than prompt capture does.
A workforce moving between outlets: Employees working across more than one outlet needed shift mapping and policy that neither a single rule nor per-outlet duplication would express well.
Adoption resting with outlet managers: Outlet managers are the people regularising a late check-in at the end of a shift, which places adoption with them rather than with head office.
Retention in a shift environment: Shift turnover made appraisal structure operationally relevant rather than administratively optional.
Interloop followed a structured, eight-step implementation across two delivery phases, with an inverted sequence inside the first: pay calculation rules were defined before shift configuration rather than discovered during payroll setup. Discovery and process analysis, pay rule definition, a policy blueprint centred on shift-to-pay mapping, attendance and core HR configuration, outlet-level enablement, and payroll delivery in the second phase against architecture already validated.
Implementation Approach
This engagement established a sequencing rule Interloop applies in shift-based implementations: define the pay calculation for each shift type before defining the shift. The reverse order produces a configuration that demonstrates well and is corrected in the first live cycle.
Ask how a floor shift is paid before you configure one.
| Aspect | Before | After (Interloop) |
|---|---|---|
| Shift design | Configured during core HR, pay rules established later | Pay rules defined first, shifts built to produce those inputs |
| Shift policy | A single organisational rule | Employee and shift-specific policy per outlet and function |
| Attendance to payroll | Prepared and carried across | A configured path with absent-schedule syncing |
| Regularisation | Assembled toward month end | Prompted on the day through outlet-tuned reminders |
| Enablement | Central training | Per outlet, on that outlet's configuration, during a shift |
| Appraisal | No shared structure | A defined KRA framework live across outlets |

Before vs. After
32nd Milestone runs payroll directly from attendance across multiple outlets and shift types, with each shift converting on its own terms and regularisation captured in the moment it relates to. The first payroll cycle ran against a model that had already been validated. For Interloop, the engagement demonstrated multi-outlet hospitality delivery and reinforced a principle that carries to any shift-based sector — hospitality, retail, logistics, manufacturing, healthcare delivery — where attendance configuration is payroll configuration under a different name.
